Access and Baseline

Access, Baseline, and Early Action

The first 30 days focus on building an accurate picture of the current marketing operation while beginning to address what is clearly wrong. Assessment and improvement happen together. Clear errors and urgent revenue leaks are addressed as they are identified, not held until a later phase.

  • Access to ad accounts, CRM, call tracking, analytics, and agency reports
  • Vendor audit: what each vendor is doing, what they are reporting, and how their work connects to business results
  • Attribution assessment: where the data is clean, where it is incomplete, and what that means for decision-making
  • Baseline KPI establishment: booking rate, cost per booked job, completed revenue by service line where data permits
  • Initial KPI scorecard established and weekly reporting cadence launched with ownership
  • Campaign Map delivered: a documented picture of the current marketing system and the priority changes required
  • Clear errors and urgent issues addressed as discovered, without waiting for a formal phase transition

The Campaign Map is the primary deliverable of this phase. It documents what exists, what is working, what is not, and what gets addressed first. It becomes the shared reference point for all decisions that follow.

Address and Build

Act on the Priority Gaps

With the Campaign Map in place, this phase addresses the highest-priority gaps identified in the first 30 days, establishes the reporting infrastructure, and clarifies team responsibilities.

  • Priority gaps addressed: vendor direction changes, budget reallocation, attribution fixes, or reporting setup
  • Weekly KPI scorecard refined and reviewed with ownership on a fixed cadence
  • Team responsibilities defined: who owns what, who reports to whom, and how performance is reviewed
  • Vendor communication structured: each agency has a clear point of contact, a defined scope, and a performance standard
  • ServiceTitan data alignment where applicable: connecting ad spend and call tracking to job outcomes

61–90
Evaluate and Set Direction

Evaluate Results and Set the Next Quarter's Direction

Days 61 through 90 sit within the broader six-month growth plan. This phase evaluates what the first two months produced, adjusts investment based on what the data shows, and establishes the priorities for the months ahead.

  • Performance review against the baseline KPIs established in the first 30 days
  • Investment decisions: where to increase, where to reduce, and where to hold
  • Vendor assessment: which relationships are producing results and which need to change
  • Next quarter's priorities documented and confirmed with ownership
  • Engagement scope reviewed and adjusted based on business progress and needs

This roadmap describes a proposed sequence, not a guarantee of results or a fixed milestone structure. Actual priorities in each phase depend on what the business needs. Some engagements require significant vendor changes early. Others need reporting infrastructure before anything else can be measured accurately.
